Venue operating system

Status: in progress. The venue is not named here.

They did not ask for a stack. They asked for two outcomes: more guests who come back, and less manager time on the same tasks every week.

Situation

I researched the public presence first. The working “site” was a thin brochure. An old address still answered and still got search traffic. Hours and other facts did not match across the web. Rooms that can be hired were not sold as a product. Writing the week by hand — boards, posts, the same facts again — was eating the floor.

Diagnosis

The week’s facts lived nowhere. Each surface was a separate rewrite. Managers were the integration layer.

A booking engine for the rooms would have been the default tool. It does not fit: on a busy night they need those rooms public, and they have to be able to say no. Dinner stays walk-in. The site is the public face. Mail, slides, and social are bought tools, not rebuilt.

A manager stays in control. Nothing is posted or sent without a human yes.

What is proposed

A first project of five pieces, locked in a written scope, and a password-gated proposal the managers can read:

1. A real bilingual site — hours, menu, what’s on, legal — written so search and answer tools see the same facts
2. A newsletter plus a light loyalty stamp for quiet hours (or a “show this mail” fallback)
3. Slides on spare TV inputs when there is no match
4. Drafts in their voice, parked in a social calendar for approval
5. Room pages and a contact form. Auto-ack only. No calendar, no payment

Optional later: one private weekly desk that updates the public week and produces the mail, social, and slide pack from the same facts.

Buy the tools that already do mail, stamps, slides, and the social queue. Build the site, because that is the face and it has to tell the truth.

What is done, what is not

Research, a locked scope, and a client proposal are done. The site and the desk are not built. This is a process story, not a closed case.
